Challenges

When this national healthcare provider approached Extranet Systems, clinicians were spending more time on administration than with the people they were trying to help. Scanned letters and referrals piled up in inboxes waiting to be sorted by hand, and the same clients existed multiple times across disconnected databases with no reliable way to know which record was correct.

The operational burden was compounding across every site. A legacy system that had not kept pace with the organisation’s growth was holding clinical staff back from the work that mattered. The risks were clear:

  • Scanned documents sorted manually, consuming clinical time that should go to patients
  • Duplicate client records across disconnected databases with no reliable source of truth
  • Stock running out without warning due to no predictive inventory capability
  • Government claim forms filled in manually, one field at a time, taking up to 20 minutes each

Our Approach

Our first priority was understanding where clinical time was actually going, not building features. Before we wrote a single line, we mapped every manual process across the organisation, from document intake and client record management through to stock ordering and government claim submissions.

What became clear was that the same administrative burden was repeating itself dozens of times a day across every site. The solution was not to speed up the manual processes. It was to replace them with AI that could read, reason, and act while keeping clinicians in control of every important decision. No black boxes. No automation without explanation. Every AI decision was shown to staff with a clear reason behind it.

Strategy and Execution

We worked in focused phases with clear deliverables at each stage. Clinical staff could see real working software from the earliest weeks. Nothing was automated without a mapped clinical or operational requirement behind it.

Phase 1, Process mapping and AI architecture design

We audited every manual administrative process across the organisation, identified the highest-volume and highest-burden tasks, and designed an AI platform architecture that could handle document intake, duplicate detection, predictive inventory, and claim pre-filling from a single integrated system.

Phase 2, AI platform build and legacy system replacement

The platform was built to replace the legacy 2019 system across every site. AI document processing was deployed to read incoming scanned letters and referrals instantly, extract key data, and file them automatically. Duplicate client detection was built into the new client record workflow, surfacing potential matches and offering to merge them before a new record was created.

Phase 3, Predictive inventory and claim automation

Predictive stock management was deployed using appointment pattern data to forecast stock requirements weeks in advance. Government claim form pre-filling was built to pull directly from source documents, turning a 20-minute manual process into a 30-second review and approval by clinical staff.

Outcomes

The impact was felt by clinical staff from the first week of go-live. Time that had been consumed by sorting, data entry, and form filling was handed back to the people it belonged to. Clinicians were spending more time with clients within days of the platform going live.
